We all know that building teams is essential. That is the sign of a good leader.


Now, I encourage you to become a great leader by building Thinking Systems. No, I don’t mean Systems Thinking, but Thinking Systems.


What Are Thinking Systems?


Thinking Systems will help you become a scalable leader and build a scalable team. A Thinking System is a culture where:


  • Decisions don’t always come from the top.

  • People think before they escalate.

  • Escalations come with options, not just problems.

  • There’s clarity on how to solve problems, not just who to blame.



Audit Thinking Quality


Ask your team this simple question in your next review:


You’re not just reviewing performance. You’re auditing thinking quality.


Over time, this builds a culture where your team stops asking, “What should I do?” and starts saying, “Here’s what I’m thinking—do you see it differently?”


Creating a Thinking System


Here is another example you can try. I am sure there are several situations where your team escalates a delay (be it internal or by a vendor). You can create a Thinking System for them:


  1. Pause and define the problem clearly.

  2. List three possible solutions.

  3. Evaluate trade-offs.

  4. Propose a recommendation.


I am sure that with the team following such a system, the escalations that come your way will reduce as they have a thinking framework.


The Power for Senior Leaders & CEOs


This becomes even more powerful for senior leaders and CEOs. Imagine if every direct report came to you with:


  • Strategic clarity.

  • Option A, B, and C.

  • Thoughtful trade-offs.

  • A clear recommendation.


Suddenly, you’re not the bottleneck. You’ve multiplied your leadership across the organization. That’s how great CEOs build organizations that think and grow even when they’re not in the room.


Action Step: Engage in Thoughtful Conversations


In your next 1:1 or team meeting, ask this one question:


“What was your thought process behind this decision?”
